This happens so much it's almost laughable. Enterprise buys AI tool that promises the world. AI tool sucks. People use their own tools. Data is everywhere. Problems ensue...
It's called shadow AI.
- Employees use AI tools the company never approved. Personal ChatGPT accounts and Claude subscriptions, paid on their own cards.
- Spreadsheets, contracts and board decks go into tools where the company has no logs and no way to revoke access.
Some crazy stats:
- IBM's 2026 Cost of a Data Breach report puts shadow AI in 43% of breached organizations. In 2025 the figure was 20%.
- The average shadow AI incident now costs $5.39M, up from $4.63M last year.
- 21% of shadow AI incidents drew a regulatory fine on top of the cleanup.
- Global average breach cost hit a record $4.99M, up 12% year over year.
Issue is people naturally want to use the right tools, they're just being held back by organizations trying to shoehorn in the tool they think is correct.
