919 days.
That’s how long this team’s work had spent sitting in Ready for Deployment. 241 items, waiting after the work was already ready.
When I opened the Cycle Time Breakdown, that one state accounted for 32% of the team’s total delivery time. Ready for Testing accounted for another 30%.
So almost two thirds of the delivery time was spent waiting.
My first question wasn’t how to make the team work faster. It was whether they needed to.
For this team, deployment happened once every two weeks. So there was a much simpler change to test: deploy as soon as the work is ready.
If we remove that waiting time, the team could reduce its delivery time by around 30%.
No additional people. No new tooling. No pressure to work faster.
Just one decision that came directly from looking at where the time was actually going.
This is exactly why I want to see the evidence before I make a decision. Often, the biggest opportunity is sitting in a place where nobody is doing any work at all.
