The AI tool is not the asset
A lot of small companies are building their AI setup backwards.
They pick a tool first.
Then the process gets rebuilt around whatever that tool happens to do well.
The prompts live in one vendor's chat window.
The files sit in that vendor's storage.
The rules the team follows are whatever the interface allows.
It works. Until the price changes, or a feature is retired, or a better model appears somewhere else.
Then you find out the tool was never the asset.
The thing worth owning is the process itself.
Which documents come in. What has to be extracted from them. What a good output looks like. Who checks it before it leaves the company. What happens when it is wrong.
Write that down and the model underneath becomes a part you can swap.
Same invoices, same approvals, same people — a different engine, changed because you decided to, not because you were forced into a rebuild.
That is the difference between a tool you rent and a workflow you own.
The objection I hear is "we're too small for that to matter".
Small is exactly why it matters. A twelve-person company cannot absorb rebuilding its invoicing process because a subscription doubled.
So here is the test, and it takes five minutes.
